    The AI Value Gap and Why Validation is a Practical First Win for Life Sciences

    In life sciences, AI usually makes headlines for drug discovery, molecule design or clinical insights. Behind the scenes, though, the fastest and most repeatable wins are showing up in FDA-oriented computer system validation (CSV) or computer software assurance (CSA). This refers to the process of validating the software used in GxP manufacturing and quality operations through documented requirements, testing, traceability and approvals. 

    This trend is highly unusual when you consider the broader AI value gap. AI adoption continues to surge despite the fact that very few organizations are achieving measurable impact. McKinsey reports that about 80% of companies use generative AI in at least one function, but only around 40% report EBIT impact from AI. And most of that impact is less than 5%. 

    Still, almost half of the IT organizations surveyed plan to invest in gen AI initiatives, yet investment is dropping in the core capabilities that help these initiatives scale, such as secure infrastructure, strong data and architecture foundations, ERP integration and performance measurement. Projects stay stuck in pilot mode instead of being deployed throughout the enterprise. 

    This is true in regulated industries like pharmaceuticals, biotech and medtech device manufacturing as well. AI gets deployed first as experimental pilots and use cases that don’t map cleanly onto controlled, auditable workflows.

    Validation is an exception. The work is heavy on document volume and frequent auditing. This makes validation a practical entry point for enterprise AI because it is exactly where AI can create value without turning your teams into unwilling test pilots.

    But, here’s the catch: in order to ensure measurable impact with AI validation, organizations must ensure there is human-in-the-loop governance.

    Why validation is such a practical AI entry point

    While many AI conversations revolve around regulated industry transformation, the question is where to actually start in a way that does not break trust, budgets or regulatory limits.

    Most AI initiatives struggle because they try to optimize complex, ambiguous workflows first. Validation offers something rare in that it is structured and repeatable. Every requirement, test step and approval already follows defined rules. That makes it an ideal environment for practical AI adoption, where automation supports existing processes instead of forcing organizations to redesign them. 

    AI is most useful when it operates inside clear boundaries. If you give AI a vague problem, it will tend to produce a confident response that isn’t exactly clear or accurate. If you give it a controlled template, defined inputs and a clear workflow, it can produce repeatable drafts that humans can then review and approve.

    The benefits of automation on validation

    While validation is not conceptually difficult, it is labor-intensive. It includes assembling documents, keeping them consistent and organizing evidence across systems that were not designed to make retrieval easy.

    When AI is implemented as an assistant to the process, not a replacement for it, validation-focused automation can improve in the following areas:

    1. Drafting and structuring validation documents. AI can quickly create initial drafts of items that teams commonly spend time rebuilding over and over.
    2. Mapping, consistency checks and traceability. A disproportionate amount of validation work goes into keeping artifacts synchronized. AI can help by producing draft mappings, flagging coverage gaps and detecting inconsistencies. 
    3. Retrieval and reuse across controlled documentation. Regulated operations generate mountains of records. When teams encounter a recurring issue, AI-assisted search and summarization can quickly find prior references. 

    When teams receive customer or supplier specifications in inconsistent formats, they can use AI to structure the information and generate inspection protocol drafts, which engineers can then finalize. Others use AI to organize manufacturing data into structured outputs for quarterly performance reviews. Some build apps on demand to pull data and reformat it for ad hoc tasks without a full development cycle. The value shows up as recovered time. Work that once took 40-80 hours is done in minutes.

    The importance of human-in-the-loop governance

    Human-in-the-loop governance is critical when it comes to life sciences. AI can do the preliminary work, but qualified professionals need to refine and approve it.

    In regulated environments, the biggest concerns are:

    • Protecting proprietary IP and data security
    • Controlling where confidential data can be used
    • Avoiding dependence on tools that may change pricing or privacy over time

    The way to address these concerns and build the necessary trust is to outline and enforce clear human-in-the-loop governance:

    • AI proposes, humans decide. AI can draft, suggest, classify and flag, but humans decide, approve and sign off. With validation, that division should be explicit and aligned to SOPs.
    • Provenance and audit-ready traceability for AI-assisted artifacts. If an output is used in a validation package, it needs metadata. This should include which inputs were used (with version identifiers), when the output was generated, which tool or model was used and who reviewed and approved it.
    • Role-based checkpoints and exception handling. Governance means knowing what happens when an AI output conflicts with requirements, when evidence is missing or when a document fails a completeness check. It should be clear who adjudicates, how it is documented and how to prevent drift over time.
    • Performance monitoring tied to measurable outcomes. Governance should prove impact through measurements such as cycle time, rework, defect rates and audit retrieval performance.

    The gap between AI experimentation and AI value is still wide. But some of the most fruitful use cases in life sciences are coming from strengthening the structured processes that already exist. Validation shows how AI can create measurable value because these workflows are controlled, repeatable and auditable. While most AI programs try to scale from the edges with pilots and experiments, validation scales from the center where accountability is already intact. Adding human-in-the-loop governance brings AI into the operating system and paves the way for long-term success.
